Years ago, I worked as a Training & Development Officer for an airline company. My tasks involved conducting Customer Service Workshops, observing the Customer Service Agents, and giving them feedback.

My boss was one of the most admired and respected Training Specialist. She taught me about the power of effective feedback. According to her, feedback is a gift. It is given to help the person enhance their skills and reach their goals.

“But, how can I give effective feedback?” I asked her as I prepared my notes for the workshop.

“Well, giving constructive feedback can be difficult. Try using the 3-step sandwich approach,” she replied.

The 3-Step Sandwich Approach

1. Positive Feedback (1st Slice of Bread)

Be sincere & specific.

2. Constructive Criticism (The Filling)

The purpose of constructive criticism is to help the person improve; choose your words wisely.

3. Positive Feedback (2nd Slice of Bread)

End things on a positive note through compliments or encouraging words.


Here’s how I’ve used this approach in real-life situations…

(feedback to Customer Service Agent)

“I’ve observed that you’ve greeted the passengers with a smile and answered their questions politely.”

“However, I’ve also noticed that when the previous passenger was talking to you; you’ve rolled your eyes several times. Let’s talk…”

“I really appreciate your openness to feedback, and I hope we can continue to work together to provide great customer service to our passengers.”

(feedback to hubby during our challenging LDR)

“Hon, I’m so happy that you’ve prepared all your documents for the visa application!”

“Although, this morning I felt ignored when you weren’t answering my calls…”

“Thanks for listening and letting me talk about how I felt about this… I Love You!”

Yup, with this recipe you can add a dash of kindness and a spoonful of love! I learned about the Sandwich Approach 18 years ago. I like this method because it is applicable in various situations. One reader shared that she used this approach with her daughter. I personally have used it to give feedback to a friend. And yes, even with my honey!

There are newer ways to give feedback. Whatever recipe you want to use, just remember feedback is a gift. Be sincere and specific. Choose your words wisely. Give compliments and lots of encouragement. And most of all…

Do it with LOVE!

  2. Yes! This is a time-tested formula. I used it a lot when I was a teacher commenting on student papers, and most recently I just used it again this past weekend in trying to get my eldest to straighten out her room. It definitely works better than just the “filling” of the sandwich does! 🙂

    1. It is indeed time-tested. I’ve read articles saying it doesn’t work, but I’ve seen a lot of my participants benefit from this method. My boss used this approach with me, and it did help me a lot. You’re right – the “filling” is not enough. We need to give also sincere positive feedback.

  3. I’ve heard of the sandwich approach and I think it could be very effective. You really showed how to use this technique fully, with specific examples, which helps. I had not heard of the other techniques, but will look them up!

    1. You’re so welcome! It’s hard to give feedback, and sometimes instead of helping someone – our words might just destroy them more. I guess the sandwich approach is one of the classic ways to give effective feedback.

        By the way, I use another method for the feedback. It is called “1+1-“. The Positive One is to admire and to raise more confidence. The Negative One is for the Improvement.
        (Almost same as the Sandwich method may be.. ….😛😁😁)
        However, I developed it by myself…😄…

  4. Positive feedback is so important. I always try to give positive feedback as much as I can because it goes a long way with people I work with. Although, if they weren’t rockstars, I’d confront them about that too XD. This sandwich approach is super helpful! That’s how a lot of my 1:1 feedback meetings go.     1. Positive feedback does go a long way with most people. And yes, making the person aware of his/her areas of improvement is also equally important. This is a good method to use in the workplace to improve employee performance and facilitate open communication. It’s great that you’re using this approach for your 1:1 feedback meetings.

  6. Great approach to feedback! As a teacher, I often used WWW – what went well and EBI even better if … When I worked in HR, I used to get the other person to come up with the positives and anything they might need to improve – they often hit the nail on the head which made my job much easier! We then worked together on how they could improve. Thanks for sharing 😍Michelle

  7. This is a great post, and I know, for me personally, I take feedback on board much easier when it’s balanced by a few bits of praise, too. I think we all need to keep this in mind when we’re trying to give people some guidance. 🙂

    1. True. We do need to hear about our area of enhancements. However, positive words will encourage us to keep on improving. I’m also more receptive to feedback when it’s balanced by a good dose of praise.😊
